US seller on Amazon Italy before Q4

A Seattle-based home-goods brand needed inventory inside Amazon Italy before Q4. We worked backwards from the cut-off date and had them on active Pan-EU FBA in ten weeks, with no idle time between one authority step and the next.

The challenge

The brand had €4M in projected Q4 revenue contingent on Pan-EU FBA activation, and ten weeks before Amazon's inventory cut-off. Italian VAT registration takes a minimum of 30 days at Agenzia delle Entrate, and VIES activation a further 30 after that — two separate reviews no provider can compress. Their previous adviser had planned to run every step in sequence, which pushed activation past the cut-off. Q4 inventory was already booked into Amazon US fulfillment centers waiting to be redirected.

Our approach

  1. Week 1: KYC collected in a single Zoom call, VAT file submitted complete on day 3. An incomplete filing invites a request for documents, and each one restarts the clock at the Revenue Agency.
  2. Week 2–5: the statutory review of the VAT registration ran its course. In parallel — not after it — we issued the insurance-backed €50,000 VIES guarantee and cleared CONAI packaging registration, the WEEE assessment (not applicable for this category) and SDI portal setup.
  3. Week 6–9: VAT number issued. The VIES application went in the same week with the guarantee already lodged, and ran its own 30-day review while the Amazon Seller Central documentation pack was assembled.
  4. Week 10: VIES active, EPR-IDs uploaded, Pan-EU FBA activation request submitted and approved — three days before the inventory cut-off.

Results

  • Pan-EU FBA active in week 10, ahead of the Q4 inventory cut-off.
  • Q4 Italy revenue closed at €1.2M against a target of €800k.
  • Working capital preserved: the VIES guarantee replaced a €50,000 bank deposit.
  • Ongoing: monthly VAT filings, OSS quarterly returns, CONAI declarations — under one engagement.
