The challenge

The brand had €4M in projected Q4 revenue contingent on Pan-EU FBA activation. Their previous tax provider had quoted a six-week timeline for Italian VAT registration alone, before VIES, EPR, and SDI activation. Q4 inventory was already booked into Amazon US fulfillment centers waiting to be redirected.

Our approach

  1. Day 1–3: Filed Italian VAT registration under our authorized fiscal representation, with all KYC collected in a single Zoom call.
  2. Day 4–6: Issued our insurance-backed VIES guarantee — capital that would have been frozen in a bank deposit went into Q4 inventory instead.
  3. Day 7–10: CONAI packaging registration, WEEE assessment (not applicable for this category), SDI portal activation.
  4. Day 11–14: Amazon Seller Central documentation pack assembled, EPR-IDs uploaded, Pan-EU FBA activation request submitted and approved.

Results

  • Pan-EU FBA active 14 days after kickoff — first inventory landed in Italian fulfillment centers on day 16.
  • Q4 Italy revenue closed at €1.2M against a target of €800k.
  • Working capital preserved: the VIES guarantee replaced a €40,000 bank deposit.
  • Ongoing: monthly VAT filings, OSS quarterly returns, CONAI declarations — under one engagement.
